What the Best Mentors Do

Can you think of a mentor who has helped you grow either personally or professionally? Perhaps a teacher? A boss early in your career? When have you mentored someone? How did it work out?

I can remember a teacher or two who helped guide me. My first supervisor in manufacturing would put me in situations where I couldn’t help but grow. My problem then was that although I could do the work intellectually, my interpersonal skills were sadly lacking. Especially in the manufacturing environment of the time that placed a premium on strong personality. I can still remember moments when he set me up for a confrontation forcing me to be forceful. I think the other guys liked it because I was almost the only “college kid” there. The old guys loved to poke at the college kid.

Many people have begun studying mentorship. We talk often about mentoring young soccer referees as the best way to move them from the classroom to a successful career.

I recently ran across this older article in the Harvard Business Review by Anthony K. Tjan. His research revealed four things that the best mentors do.

Before he gets to the four things, he notes that mentors he studied consistently “do everything they can to imprint their ‘goodness’ onto others in ways that make others feel like fuller versions of themselves. Put another way, the best leaders practice a form of leadership that is less about creating followers and more about creating other leaders.”

  1. Put the relationship before the mentorship. All too often, mentorship can evolve into a “check the box” procedure instead of something authentic and relationship-based. For real mentorship to succeed, there needs to be a baseline chemistry between a mentor and a mentee. Mentoring requires rapport. At best, it propels people to break from their formal roles and titles (boss versus employee) and find common ground as people.
  2. Focus on character rather than competency. Too many mentors see mentoring as a training program focused around the acquisition of job skills. Obviously, one element of mentorship involves mastering the necessary competencies for a given position. But the best leaders go beyond competency, focusing on helping to shape other people’s character, values, self-awareness, empathy, and capacity for respect.
  3. Shout loudly with your optimism, and keep quiet with your cynicism. Your mentee might come to you with some off-the-wall ideas or seemingly unrealistic ambitious. You might be tempted to help them think more realistically, but mentors need to be givers of energy, not takers of it.
  4. Be more loyal to your mentee than you are to your company. Of course, we all want to retain our best and brightest. We also want our people to be effective in our organizations. That said, the best mentors recognize that in its most noble and powerful form, leadership is a duty and service toward others, and that the best way to inspire commitment is to be fully and selflessly committed to the best interests of colleagues and employees. Don’t seek only to uncover your mentees’ strengths; look for their underlying passions, too. Help them find their calling.

And Tjan makes a couple of final points: The best mentors avoid overriding the dreams of their mentees. At its highest level, mentorship is about being “good people” and having the right “good people” around us — individuals committed to helping others become fuller versions of who they are.

This is all based on research as is befitting of the Harvard Business Review. It is also wise guidance.

The Coaching Role

I’m still reflecting on Trillion Dollar Coach plus three weekends of youth sports. Most executives don’t even have coaches, even though they could really use one. The variety of coaching skill and ability at the youth sports level is staggering. So many coaches need coaching at that level. That’s the role of the leadership of a good club. Often doesn’t happen.

What makes for a good coach.

Begin with empathy and trustworthiness. If the coach lacks these character traits, then anything further is hopeless.

A coach must have a set of knowledge and values. Good coaches have experience, but they are seldom the greatest. They are the ones who have been there but had to reflect on their development and experiences. They’ve studied the game and know the skill sets required for success.

A coach is observant. This ability means a coach can see each player or client, their strengths, and their weaknesses. They can pick out the next skill each player/client needs to develop to succeed at this level in order to progress.

A coach can teach skills. Of course, the player/client must be teachable. It is a two-way interaction.

A coach can devise practice for student to repeat until learned. This is the same idea for a 9-year-old beginner or a 29-year-old pro. Knowing you need to move slightly to the left more or knowing how to field a ground ball does nothing without the drill to make the skill part of “muscle memory.”

A coach provides appropriate feedback. This makes practice more valuable and helps adjust skills to the situation.

The end result consists of increased confidence and character development.

Think of the coaches that you’ve had. Think of the impact of the good coaches on your development. Then the bad ones where you learned nothing. Or, perhaps the bad teaching or negative comments set you back years.

Become a good coach. You do that by practice, of course. That means finding a young person who is coachable. Start slowly. Build rapport. Then try with another. Make yourself valuable to your organization and find your own fulfillment by bringing along the next generation. Works for engineers, managers, executives, whomever.

Go make a difference.

The 2018 EY Industrial Products Survey was conducted among 500 Industrial Products (IP) executives whose businesses yield over $1B in annual revenue. These surveys are coming in with similar results. You can look at the results and say “Wow, almost half of executives at these companies see innovation as important, or see technology as important” or “How can half of all executives surveyed not see how important innovation is”.

I’ve had experience in manufacturing and marketing leadership and have studied it for many more years—and I lay most of the problems with manufacturing business squarely with (lack of) managerial leadership. I see these results and think that there will be many winners and just as many losers in the coming years.

The study surveyed executives from a variety of sectors including, aerospace and defense, industrial and mechanical components, machinery and electrical systems, chemicals and base materials, packaging and paper and wood. The survey was conducted between February 22, 2018 and March 22, 2018. The purpose of the study was to evaluate where IP companies fall on their journey towards continuous innovation.

Move over R&D: IP companies see digital technology and innovation as their path to success

  • 48% Percentage of respondents who view innovation as quite/extremely important for company success
  • 43% Percentage of businesses who are learning from and/or following the technology industry to influence innovation at their company
  • 67% Percentage of companies who plan to make significant levels of investment in innovation past traditional R&D over the next three years
  • 52% Percentage of businesses that say the adoption of emerging technologies will be quite important or critical to the success of their business in the next three years

Additional results from the survey include:

Facing a culture crisis: The perception of the IP industry is hindering the talent search

  • 67% agree/strongly agree that the image of the industrial products industry hurts when recruiting for needed skills
  • 38% that difficulty competing with tech-first companies for top talent is a leading barrier in filling the skills gap
  • 25% say that attracting/retaining top talent is one of the biggest drivers of their company’s technology investment
  • 64% agree/strongly agree that the IP industry needs to change their culture to thrive

IP is looking for outside inspiration. While the tech industry is the leading source, IP has a ways to go

  • 43% of respondents are learning from and/or following the technology industry to influence innovation at their company
  • Only 29% of business say they are extremely or quite innovative compared to close competitors
  • 82% of respondents have made minimal or no investment in AI today
  • 22% are learning from and/or following the automotive industry to influence innovation at their own company
  • 21% are learning from and/or following the consumer products industry to influence innovation at their own company

Robotics, mobile and big data, oh my! What is getting the largest share of investment attention?

  • 63% of respondents say that technology investments have driven measureable returns in agility to a significant/meaningful extent
  • 46% are making substantial or major investments in robotics and 56% predict they will in the next three years
  • 31% of businesses are increasing investment in emerging technologies in response to US tax reform
  • 31% says that big data/analytics will be most influential on their business over the next three years

Not a matter of if but when disruption will hit. IP companies are staying nimble in order to prepare

  • 49% of businesses say that preparation for disruption will be quite important or critical to the success of their business in the next three years
  • 52% of businesses say that flexibility to adapt to trends will be quite important or critical to the success of their business in the next three years
  • 53% of businesses say that access to specialized skills for emerging tech will be quite important or critical to the success of their business in the next three years

The Gentle Art of Asking Instead of Telling

How about you? Do you feel like you know everything you need to know? Do you hate asking people for directions?

Whether you are in business or ministry or family–do you have all the answers?

While I usually write about technology, I’ve learned the hard way that people are as important as the technology. I’ve seen my technology implementations fail because of the failure to get people on board. And how often have we seen people in critical situations fail to communicate at the cost of people’s lives? All through failure of asking appropriate questions.

Edgar H. Schein writes in his book, “Humble Inquiry: The Gentle Art of Asking Instead of Telling,” that many people would rather fail than admit their dependency on another person. That is, by asking them a question and admitting that someone else has an answer.

How about succeeding together?

Try Humble Inquiry. Asking questions implies that someone knows something I don’t–even if they are a subordinate, or younger than I, or from a different background. I must humble myself to ask someone placing myself in a position of learner to someone superior to me in this situation. It is the opposite of what we are taught in our culture which places emphasis on telling.

I’ve talked often about the skills of listening. Often we need to ask questions to elicit something to listen to.

Schein says, “The kind of inquiry I am talking about derives from an attitude of interest and curiosity. It implies a desire to build a relationship.”

We must slow down to ask and then listen.

Again Schein says, “I find that the biggest mistakes I make and the biggest risks I run all result from a mindless hurrying. If I hurry, I do not pay enough attention to what is going on, and that makes mistakes more likely. More importantly, if I hurry, I do not observe new possibilities.”

Let’s think about this comment in the context of hazardous situations

He points out in our “Do and Tell” culture, the most important thing we need to learn is to reflect. Before doing something, apply Humble Inquiry to yourself. “Ask ourselves: What is going on here? What would be the appropriate thing to do (Wow, there are hundreds of men right now who wish they had asked themselves that question)? On whom am I dependent? Who is dependent upon me?”

In other words, become more mindful.

“The toughest relearning, or new learning, is for leaders to discover their dependence on their subordinates, to embrace Here-and-now Humility, and to build relationships of high trust and valid communication with their subordinates.”

Schein was an MIT professor and business consultant. You can substitute parent for leader and use the ideas in family.

Read and digest the book. It’s short and not technical. Good read.

Hit Refresh The Remaking Microsoft

Turning a giant organization that has the great inertia can be likened to turning a large ship at sea. It takes great force and a lot of space. Such is the task of remaking Microsoft.

Satya Nadella has been CEO of Microsoft replacing the combative Steve Ballmer more than three years ago. I’ve seen him speak at conferences at least three times. I’ve talked to many Microsoft people. He truly has turned that big mass toward the future.

Hit Refresh: The Quest to Rediscover Microsoft’s Soul and Imagine a Better Future for Everyone tells Nadella’s personal story, as well as his business and leadership.

He begins personally. The key takeaway is his discovery of empathy. I imagine that that value was in short supply in Redmond during Ballmer’s tenure. Nadella talks about a mentor, but also the birth of a handicapped child and what the family learned while caring for him introducing him to the emotion and value of empathy.

Like most people with an MBA, he was steeped in strategy theories. As he thought about his task as the new leader of Microsoft, naturally he thought about strategy.

His early three-pronged message was
1. Reinvent productivity and business processes
2. Build an intelligent cloud platform
3. Move people needing Windows to wanting Windows

Remembering Peter Drucker’s dictum, “Culture eats strategy,” he also move quickly to change the corporate culture. He includes a few stories revealing how he went about that gigantic task.

His view of what leaders tasks are:
1. Bring clarity
2. Generate energy
3. Find a way to deliver success

He has given much thought to values. These are similar thoughts to what we hear at National Instruments’ gatherings—engineers solving the world’s biggest problems. He urges policy makers, mayors, and others not to try to replicate Silicon Valley but instead to develop plans to make the best technologies available to local entrepreneurs so that they can organically grow more jobs at home—not just in high tech industries but in every economic sector.
